The hardest part of hiring a marketing agency is that most of them look identical in the sales process. Good case studies. Recognizable client logos. A confident presentation about strategy and growth.
Then you sign. Three months later you are paying $4,000 a month and cannot point to a single closed deal that came from the campaign.
Here is how to avoid that outcome before the contract is in front of you.
Start With One Question: Can You Show Me What Made Revenue?
Not “do you track results?” Every agency says yes. The question is specific: can you show me, in a real client report, which campaign generated a closed deal?
A report full of impressions, clicks, and CTR is not the answer. Those are activity metrics. They measure what happened inside the platform. They do not tell you what happened inside the business.
Ask the agency to pull up an actual client report during the call. If the data stops at clicks or sessions and never connects to a booked appointment or closed sale, you have seen what your reporting will look like.
Find Out Who Will Actually Work Your Account
Every agency pitches its senior team. A founder, a strategy director, someone with credibility. Once the contract is signed, most clients get handed to a junior account manager carrying 25 other accounts.
Ask directly before you sign: who is on my account week to week? How many accounts does that person manage?
If the answer is vague, or if they say the account manager is “supported by senior leadership,” that translates to one thing. You will get the junior version of what they sold you.
Look at Real Assets, Not Screenshots
Any agency can build a polished slide deck. What you want to see is the actual work they manage for current clients.
Ask to see three live landing pages. Not a portfolio PDF. Live pages with real forms. Fill one out yourself. Time how long it takes someone to respond.
If the follow-up takes hours, or comes back as a generic auto-reply, that is the infrastructure you are buying. An agency that owns its lead capture and response system will follow up fast, because they built it to. An agency that stitches together third-party tools will follow up whenever someone checks a dashboard.
The speed and quality of their follow-up on other clients is the clearest preview of what your leads will get.
Three Contract Questions That Reveal Everything
Ask these three questions before you discuss pricing:
Who owns the ad accounts if I leave? If the accounts sit under the agency’s Google or Meta login, you lose your performance history and audience data when you go. That history is worth real money. It should be in your name from day one.
What is the minimum contract term? A 12-month lock-in is not a sign of confidence. It is a sign that the agency expects you to want out before the year is up. A good agency offers monthly terms after onboarding because they expect to keep earning the relationship.
What happens to the landing pages and CRM setup at cancellation? If those assets disappear with the retainer, the agency built a dependency into your relationship, not a service. Everything built for your business should be transferable and yours.
Send One Email After the Sales Call
After the presentation, send a single follow-up: what do you expect my cost per booked appointment to be in the first 90 days, and what will you change if we are not hitting it?
A good agency gives you a range based on your vertical and budget, plus a specific contingency plan. A bad one tells you results take time and they cannot predict outcomes.
Results do take time. A plan for what happens when they are slow should exist before day one, not three months in when you are asking why the phone is not ringing.
